Why inventory valuation needs a packet rather than a quick adjustment
Inventory sits in two places at once in QuickBooks Online. The item detail carries quantity on hand and often a cost basis per item. The general ledger carries the inventory asset balance that appears on the balance sheet. When operations are clean, those two views agree and their movement ties to purchases, bills, item receipts, adjustments, and cost of goods sold for the period. When they do not agree, the reason can be a missed item receipt, a bill recorded without an item line, a quantity adjustment without a cost, or a valuation change that was never documented.
For QBOAssistant clients that delegate daily purchasing and receiving entries to a VA, the assistant often handles the data assembly: pulling item inventory values, warehouse or location quantities when relevant, GL detail for inventory and cost relief, and the exception list for items where quantity, cost, or extended value does not tie. The assistant does not decide valuation policy, adjust item costs casually, or write down inventory. A reconciliation pack preserves that boundary while giving the owner or accountant a reviewable set of ties and questions.
Without a structured packet, valuation corrections become quick journals. A 4,800 plug to inventory makes the GL look closer to the item list, but no one can explain which item the plug affected, whether a prior bill was missing, or whether the next close will drift again.
Start with the population
Begin with a report set that frames the inventory population as of the cutoff. In QuickBooks Online this typically includes the Inventory Valuation Summary by item, the Inventory Valuation Detail for movements in the period, the Stock Status or Quantity on Hand listing, and the GL detail for inventory accounts plus the cost of goods sold and purchase variance accounts for the period. If the business tracks inventory by location or bin outside QuickBooks, link the external stock report for context without importing its full detail.
Save the population before proposing adjustments. Record the pull date, filters, preparer, and reviewer. If the business uses assemblies, bundles, or non-inventory parts that should be excluded from inventory valuation, state the exclusion and where those items are reviewed.
Group the population by item and then roll it to the account. The useful view shows each item with its quantity on hand, cost, extended value as calculated, and the GL balance contribution for the account that carries it. The totals across items should roll to the GL inventory balance. When rounding or partial unit conventions cause a small tolerance, define the tolerance on the cover sheet and disclose which items touch it.
State what is excluded. For example, drop shipped items that never touched the warehouse, services, consignment, or items that the business has retired but never marked inactive may be handled in a separate lane. A clear scope note prevents a later assumption that every valuation unit was tested.
Capture the evidence for each item
For each item in scope, capture internal and external evidence side by side in one row. Internal support starts in QuickBooks: item name and type, quantity on hand, purchase or average cost as stored, last cost change, extended value, GL account for inventory, and any adjustment transaction ID for quantity or value changes during the period. Add the bill or item receipt that created the last quantity movement and the invoice or sales receipt that relieved inventory.
External support is the operating evidence that explains the book entries: the vendor bill or purchase order showing ordered and received quantity, the receiving log or warehouse count sheet, the adjustment documentation that authorized a write down, and the count results for the period when a physical count is performed. Link the document location where each source is stored under controlled access rather than pasting full purchase contracts into the working file.
Add the extension calculation. Show quantity multiplied by cost and compared to the extended value shown on the valuation report. A reader who did not prepare the file should be able to recompute the value from the row. That recomputable trail anchors the valuation discussion.
Check three elements per item. First, the quantity on hand should match the quantity supported by purchase receipts and sales relief, after documented adjustments. Second, the cost on file should reflect the policy basis the business uses, such as last invoice cost or weighted average where applicable in the external inventory workflow, and any change should trace to a documented update. Third, the sum of extended values should tie to the GL detail for the inventory account as of the same cutoff, with no hidden plug.
Label valuation exception patterns plainly
Quantity and GL quantity gap is the most common exception. The valuation report says 42 units of item A124, the GL suggests a different economic result after recent sales, or no quantity movement appears for a bill that included item lines. Flag the item as quantity question. Preserve the valuation quantity, the GL movement summary, and the last receipt and sale IDs. Hold the item in the queue pending a search rather than posting an adjustment that forces a match.
Cost out of date is a second pattern. The cost on file for an item has not changed for six months while vendor cost has clearly moved. Flag the item as cost review due. Record the stored cost, the most recent vendor cost for that item, and the last cost update date. The reviewer decides whether to update the cost on file or keep the prior basis until a formal review.
Negative quantity on hand is a practical flag that often signals timing rather than true negative stock. Sales were entered before receipts, or a receipt was entered to the wrong item. Flag the negative as timing or item mismatch. Include the sale and any receipt that may correspond. Do not correct the negative with a generic adjustment when the receipt or item assignment may be the true correction.
Inactive item still carries quantity or value is a cleanup exception. An item discontinued last quarter still shows 6 units valued in the report because no adjustment was ever approved. Flag the item as inactive with balance. Include the item's last movement and the recommendation to evaluate disposition through an approved adjustment path.
GL to item extension mismatch is the summary exception that appears after the item detail is built. The sum of extended values by item does not equal the GL balance for inventory. That can happen when a transaction posted directly to the inventory GL account without an item line, when a journal moved cost of goods sold without reversing an item line, or when an adjustment was posted to GL before the item level. Keep the mismatch visible as a GL adjustment question. List the GL transactions that bypassed item detail during the period, and ask the reviewer whether an item level correction is required.
Build the reviewer packet
A readable packet fits on one file with links and ownership. Start with a cover sheet that names the business, cutoff, inventory accounts in scope, preparer, reviewer, number of items in scope, total extended value by valuation report, GL inventory balance, and the unexplained difference if any. Those three totals should reconcile on the cover before detail begins.
Follow with the item table, one row per item. Useful columns include item, location when used, quantity on hand, stored cost, calculated extension, valuation report extension, GL contribution if split by account, adjustment transaction links, bill or receipt link, exception type, and owner.
Add the exception queue that isolates items needing judgment: quantity question, cost review due, negative quantity timing, inactive with balance, or GL mismatch. Each row carries the item, quantities and values compared, calculation support, evidence location, exception type, impact on valuation, and owner. An impact note can be brief and clear: valuation may be overstated by 1,800 if quantity stands, or cost may be understated compared to the last vendor bill.
Include a movement summary that explains how inventory changed during the period: beginning quantity and value, purchases received, adjustments posted, cost relief on sales, and ending quantity and value. That narrative helps the reviewer see whether the period movement aligns with operations.
Use simple statuses such as tied and supported, quantity awaiting receipt search, cost awaiting review, negative pending correction, inactive pending disposition, or GL difference pending analysis. Close an exception only when the quantity and value tie, the approved adjustment is posted with evidence, or the GL only entry is properly classified as an item adjustment.
Cadence and follow up discipline
For inventory heavy clients, run the packet monthly before gross margin reporting is shared. The VA refreshes quantities and extensions, links new purchase and receipt bills, surfaces mismatches, and draft specific questions. The reviewer approves quantity corrections, cost updates, and valuation adjustments, then the VA posts only the approved transactions. For lighter inventory clients, a quarterly packet before financial review can be sufficient, with an interim check when a new product line is introduced.
Archive the packet with the valuation exports, GL detail for inventory, adjustment evidence, and the exception queue so a later reviewer can repeat the extension and tie to the GL without rebuilding the population.
A reviewer should be able to answer five questions quickly after reading the packet: what the inventory asset should be by item, what it is per the GL, why the two agree or where they do not, which items need operational follow up such as missing receipts or corrections, and who owns each exception.
Quality checks that help include asking whether every valuation total ties to the GL within tolerance, whether any item shows quantity or cost that lacks support, whether any adjustment bypassed approval, whether inactive items still carry value, and whether any period change in valuation aligns with purchase and sale activity.

What good looks like
Good looks like a valuation that explains itself by item, a GL that agrees with the item math, and a short exception list that tells operations which receipt to find or which item to correct rather than a vague inventory balance no one trusts. Margin discussions use stable item costs. Cycle counts feed corrections that are approved and documented. And the VA never has to invent a cost to silence a negative quantity.
